The problem
Years of parallel launches left hidden coupling, inconsistent deploys, and infrastructure bills sized for a company we no longer were.
The build
Audited everything: usage, contracts, cache hit rates, always-on servers, per-service pricing.
Rightsized aggressively, rebuilt caching layers, brought selected Cloudflare services in-house, and killed servers that only existed out of habit.
Drew monorepo boundaries and standardized deployments, so dependencies are explicit and delivery is repeatable.
The result
- Cut annual AWS and Cloudflare spend by more than $300,000.
- Deployments became consistent across products instead of tribal knowledge.
- The dependency graph is written down now, not remembered.
Vendor pricing, private architecture, and security-sensitive details are intentionally excluded.
